Smart sales with AI: stronger salespeople in a world of more gatekeepers.
Your buyers have done their homework before they talk to you, and more of them sit behind filters. AI can make your salespeople sharper at every step of the sale, if it's built into how they sell.
Selling has changed. Buyers read your website, your reviews, and your competitors' websites before they ever take a call. A lot of them ask an AI tool to compare vendors first. By the time your salesperson gets a meeting, the buyer already has an opinion.
Getting that meeting is harder too. There are more gatekeepers than there used to be. Some are people. More and more are software: inboxes that filter and summarize, spam tools that bury anything that looks mass-produced, assistants that decide what reaches the owner's desk. A generic email written by AI is exactly what those filters are built to catch. So the easy use of AI, blasting out more messages, mostly makes things worse.
The better use is to make each salesperson stronger at the steps that actually win business. That starts with a process.
The Sales Wheel
For years I've trained salespeople on what I call the Sales Wheel. The idea is simple: we invented the Wheel so you can stop spinning yours. Instead of pitching, the salesperson moves through six roles in order and stays in control of the sale, with the plan at the center.
- 1TherapistListen, understand their issues, and uncover three areas where they need help. Ask why those issues matter and what happens if they do nothing.
- 2Lawyer and CFOLearn how the decision really gets made and how money flows through the company, using the Decision Map and the Money Map. This is where you find out whether the prospect will ever buy.
- 3ArchitectDevelop a high-level plan and get the prospect's commitment to it before moving on to the big presentation.
- 4CreativeWork with the prospect's stakeholders to tailor the plan to their general business problems and the problems each person has in their role.
- 5ConsultantAfter the deal is signed, you're not done. Recheck the customer's commitment to the plan so buyer's remorse doesn't set in.
- 6AmbassadorOnce the plan is complete, help their friends the way you helped them. Ask for a referral.
Every meeting runs on a Mutual Agenda: how much time we have, what each side wants to cover, permission for either side to say no, and a clear decision at the end. No open-ended maybes.
None of that goes away with AI. AI makes each role faster and sharper.
Where AI helps on the Wheel
- Research and prep (Therapist). The Therapist role starts before the meeting: their website, what they sell, how they sell it, what's in the news. AI can pull that together in minutes and suggest the questions worth asking. Your salesperson walks in knowing the business instead of asking the buyer to explain it.
- Qualifying the right customers (Lawyer and CFO). This is the same question owners face on the company side: are you busy with the right customers? Before anyone writes a proposal, AI can research a prospect, pull together what's public about the company and how it buys, and help flag the ones likely to cost more than they're worth. The Decision Map and Money Map still get filled in by asking real questions. AI helps you know which questions matter.
- Proposals (Architect and Creative). AI can turn meeting notes into a first draft of the plan, tailored to each stakeholder's role problems, in a fraction of the time. The salesperson's job is to make sure it's right, and that the prospect committed to the high-level plan before the big presentation.
- Follow-up (Consultant and Ambassador). Follow-up is where deals quietly die. AI can keep the next step from slipping, draft the recheck after signing, and prompt the referral ask at the right time, in the salesperson's own voice rather than a template the filters will catch.
A development program, not a one-day training
Most sales training is a day of slides and a binder nobody opens again. That doesn't work for AI either, because the tools change every few months.
We build a development program around the Wheel that salespeople actually practice. It's interactive. A salesperson preps a real account with AI, runs the Therapist questions in a practice conversation, builds the Decision Map and Money Map, drafts the plan, and gets feedback at each step. They practice getting past gatekeepers with outreach that sounds like a person who did their homework. Over time they get stronger at the Wheel and better with today's AI tools at the same time.
Managing salespeople when AI is in the loop
Managers have a new job too. When reps use AI, counting emails and calls tells you less than it used to. Volume is cheap now.
- Coach on the Wheel. Ask where each deal sits. Do we know the three problems? The decision process? The money path? Is there a plan the prospect committed to?
- Use AI for pipeline visibility. AI can read call notes and CRM entries and show which deals have a real Decision Map and Money Map and which are running on hope.
- Keep judgment human. AI can research, draft, and remind. It can't read the room, earn trust, or decide whether a customer is worth taking on. That stays with your people. Set clear rules for what AI can send on its own, what a person has to review, and what customer information never goes into a public tool. AI can read the conditions. Your salesperson is still the one on the board.
The companies that sell well with AI won't be the ones sending the most messages. They'll be the ones whose salespeople show up better prepared, ask better questions, and follow through every time. That's a process you can build.
